How we work

Read. Scope. Install. Run.

No three months of discovery. A free read, a scope written to your numbers, an install in your own accounts in about three weeks, then a rhythm you can set your week by.

It starts with a read.

The read. 48 hours, in writing.

Send your store's URL. You get the five things costing you orders, each on a screenshot of your own site, with a number next to it and what we'd do about it. No login, no cost, no call. Keep it either way.

A scope written to your numbers.

If it fits, read-only access to start, and a scope that says what gets built first and why, before anything changes.

Install, in your accounts, in about three weeks.

Baselines frozen in week one. The board live. The store rebuilt or fixed. Flows in your voice. Ads on written rules. The first creative cut from your footage. The old site stays up until the new one is proven.

Run it with you, every week.

Monday, the board against the baseline. Tuesday, whatever fails its number comes off. Wednesday, ship, each piece signed off on the board first. A weekly hour with you. A Friday numbers email.

The ruler.

Before we touch anything, four weeks of the old store get locked as the baseline: revenue a day, orders a day, new customers a day, paid cost per new customer. Every number after is compared to those four weeks, the store as it was the day before we started.

That's how we tell a lift from the weather, and why every number on this site carries its window.

Growth is quoted only from that baseline. Paid cost per new customer means Meta and Google spend over new customers the store recorded, nothing else folded in. And a number on a small base says so, on the page.

The referee, explained.

Every platform you pay takes credit for the same orders, each with its own window and its own rules. Add up their claims and they come to more than the store sold.

One week in September at the roaster, the platforms claimed 100.8% of the orders between them. Email alone claimed 10.8x what the store could tie to it. The week of Sep 25 to Oct 1, 2026 at the bakery, Meta claimed 243 orders. The store could tie 134 to a Meta first visit.

The board counts each order once, from the store's own record of where the buyer came from, and shows each platform's claim next to it. If the gap jumps, tracking broke, and you'll see it.

Reconciliation, not causal credit.

Every step is written down.

One record per brand.

Your store, ad platforms, email, analytics, Amazon reports and a post-purchase survey, collected on a schedule into one record. Every step logged, with an undo.

The board, rebuilt every morning.

Overview, conversion, retention, ads, attribution, the channels off the website, the customer's path and the week. Your link and ours are the same link.

Gates, written down per brand.

A ceiling on paid cost per new customer and a floor on margin. When one is crossed, the board says so and the week's work changes. Nobody has to remember the rule.

Ads, email and subscriptions, run by rule.

Ads paused and reported from written rules, the same way every week. Every email rendered and checked before it sends. Subscriptions on the real reorder cycle. A landing page for each kind of customer.

A shared board.

Every flow, every campaign, every landing page, the ads plan and the evidence behind each choice, on one page you can comment on. Nothing ships without your yes.

The rhythm.

Monday, read. Tuesday, cut. Wednesday, ship. Friday, the numbers in writing. Same cadence on every brand.

The board, tab by tab.

What we need from you.

  • The brief.
  • Read-only access to start.
  • An hour a week with you or the founder.
  • Raw footage when you film. Anything we need shot comes as a short weekly note with the exact angles.

Straight answers.

What's in the free read?

The five things costing you orders, each confirmed on a screenshot of your own site, with a number next to it and what we'd do about it. It comes back in writing within 48 hours and needs only your store's URL. No login, no cost, no call, and you keep it either way.

What does it cost?

The scope is written to your numbers after the read, so the price depends on what's there. Install is a fixed fee. Operate is month to month. The fee is flat whatever you spend on ads, and software is billed to you at its own price.

Who owns the work?

The store, the emails, the ads and the content live in your own Shopify, Klaviyo and ad accounts, and they're yours from day one. The logins stay yours. The board and the tools behind it are ours, and you have the same link we do while we work together.

How is this different from an agency?

An agency usually runs one channel from its own tools and reports from the platforms' own dashboards. We run ads, creative, site, email and retention as one system inside your accounts, measured on one board against a baseline frozen before work begins. If we part ways, everything in your accounts stays yours.

How do you measure results?

Against four weeks frozen before we touch anything, read from your own Shopify order record. One board, rebuilt every morning, counts every order once across your store, ad platforms, email and marketplaces. Every result we publish is a comparison against that frozen window.

Where do the numbers on this site come from?

The brand's own Shopify, read against its frozen baseline. Every number carries its label and its window, and growth is quoted only from the baseline file. Paid cost per new customer is Meta and Google spend over new customers the store recorded, nothing else folded in.

Can I talk to a reference?

Start with the boards. On a call we show you the live boards our clients' founders read every Monday, which tell you more than a testimonial. If you still want to speak with a founder after that, ask, and we'll ask them.

We only want someone to run our ads. Do you do that?

We run ads once the store can hold the traffic. Ads on a leaky store buy expensive customers, so we fix conversion first and grow spend only while paid cost per new customer holds. At the bakery it went from $65 in the first week after launch to $55 since launch, and the week it went over the $55 ceiling, the budget step was held.

We already have a media buyer or a CMO. Can you work alongside them?

Yes. You keep the strategy, the brief and the people you trust. We take the execution inside your accounts, and everyone reads the same board on Monday. If you'd rather keep a vendor the founder loves, we build around them, and everyone sees the same numbers.

Which brands do you work with?

Consumer brands doing $1M to $15M a year with a product people reorder or give: food, beverage, body, home, hobby. Most sell on their own store, and many also on Amazon, at retail or on TikTok Shop. The same system runs at the aircraft company and at the kids' brand, which sells on Amazon and in stores. If the founder is still the marketing department, that's usually us.

What about Amazon and retail?

Every channel gets its own frozen baseline before a dollar of ads: Amazon, the website, retail, TikTok Shop. When spend starts, a dollar on Meta is read everywhere it lands, website included.

How fast does it work?

The read is back in 48 hours. The install takes about three weeks, with your old site up until the new one is proven. The first lift read comes at four weeks against the frozen baseline.

What happens if we stop working together?

Leave any month. The store, the flows and the ads are in your accounts and keep running. The board and our tools come with us.

What do you need from us?
